Hey guys, my name is Zach. I’m the owner of Roofing and Siding Smiths. Many of the things they’ve encouraged us to implement have really started to help me as the owner get a grasp and handle on what’s going on in my business. The first week of June, we sold and met our monthly goal. That allows me a lot of freedom the rest of this month to look at and work on the business.

Tell us about this guest. Who is this guy? What does he do?

Dude, well this guy is Zachary Potts, all the way down in the northeast Texas area.

Really? Okay. So, Zach Potts, welcome on to the Thrive Time Show. How are you, sir?

I’m doing great. Thanks for having me.

So you’re from east Texas, right? What town are you from?

We’re in Greenville, Texas, just 50 miles northeast of Dallas.

Greenville, Texas. Now, in Greenville, Texas, what do you do there? Again, tell the folks out there what you do.

So here we do residential home exteriors, roofing, siding, windows, and gutters.

What’s the name of your company?

Roofing and Siding Smiths.

Smiths. Where does the word Smiths come from?

So, about 15 years ago when I was getting started, the idea was just kind of rolled around as we were thinking of names. And we thought of a blacksmith, someone who is skilled in their trade. So you have goldsmith, blacksmith, and that’s where it came from. So not our last name. I didn’t want to use my last name because I had hopes that one day we would be a little bit bigger than a small town handyman.

That was my line of thinking anyways.

So this is interesting. A lot of people hear about us through podcasts. Most people hear about me as a referral from their friend. I always get these cautionary referrals there, Zach. People will say, hey, here’s the deal. If you’re wanting to know how I grew my business, call Clay, talk to Harley, these guys, but

don’t call them if you’re not going to do the stuff. Because their program is month to month, so they hypothetically could and will fire you. Just fired, I just fired someone today. Terrible, terrible. Oh no. I did.

I had to let the guy, I was like, hey, you know, the system only works if you work the system. And he’s only been a client for a couple weeks, you know, and so we’re just going to refund him. It’s no big deal. But I’m just saying, what makes this guy, Zach Potts, such a good client there, Harlan?

It’s crazy, but when we tell him to do something, he just does it.

Man, actually, that might be kind of funny. I’ll probably blow your statistics to smithereens. You guys reached out to me on a cold call, I answered, booked an appointment, the first call with Tim and talked to him and after talking to him for about an hour, we had gone through some basic steps, ran through what I do, how I do my business, how it functions and after about an hour, I committed

Rain Bird, we use Hunter, Ewing is the supply provider that we use, we use NDS.

It started off really good.

So the thing is, is that you use Rain Bird, they’re a great supplier. Yes. That’s kind of how Redmond Growth is to me. So Make Your Life Epic is the company that I started. We have all these proven systems and processes.

And so when Harley coaches clients, it’s almost like he’s living water irrigation and then the product that’s installed is what we do. So we just supply the back end for Redmond Growth. And so you guys, you cold called this guy, Harley, did you call him? Yeah, no, we

cold called him. Did you call him? No, one of our team members did. Yes.

Holy crap, it still works. So you cold called someone you didn’t know. Yeah. And how

much have you grown, Zach Potts? We have been with Redmond Growth right at about a year, and as of today, we’ve grossed more money annually in nine months than we ever have in a year.

So you guys are up, if we kept that same trajectory, we might be like, what, 30% up for the year, 40%?

What do you think that number’s going to end up at? But yeah, we’ll do about 35% more by the end of this year than last year. And last year was our best year.

So I’m going to do…

What I’m going to do is I’m going to get out of the way just for a second. I’m going to let Harley… We’re going to go through all the things that you’ve done. So Harley’s going to tee up the thing you’ve done, and then I’d like for you, Zach, to explain the thing. Because the listeners out there, we want the listeners out there to be a doer and not just a hearer of these words.

It is so important that the listeners out there become a doer and not just a hearer of these words. What happens is if you are listening to this show and you learn what to do and you don’t do it, hope deferred makes the heart sick.

Think about that.

Hope deferred makes the heart sick. What? I’m just talking about Proverbs 13, 12. I’m talking about it’s like, hope deferred makes the heart sick, but a longing fulfilled is a tree of life. That’s Proverbs 13, 12.

When you know what to do and you don’t do it, it causes depression. So you’re a doer, which is so great. Harley, tell us, what kind of great things has our guest done here?

Okay, well, first of all, when people go and look him up online, he’s got a lot of awesome reviews. So, Zach, how many reviews did you start up with whenever you started last year, and now how many reviews do you have online?

When we started, I’d be guessing a little bit, but we might have had three reviews, and we’re up to 184 in our Greenville location, and we’ve recently started getting reviews in Rockwall, and we have about 25 there.

Josh, you get Google reviews from happy customers there at livingwaterirrigationok.com. Yes sir. Were you getting reviews before working with us? No sir. I didn’t even have a Google listing. How are you getting reviews now? I mean, tell the listeners, because somebody out there is going, I want to

get Google reviews, I need to. How do you do it? So, when we finish the job, we ask right then and there. We walk the customers through it. Then we also have our platform that we use which is called Service Titan, a little plug for Service Titan. They have an internal review software as well. So when we send out, after we finished and we send out a follow-up, it also has the review link in there for our locations. And so we get two times, we’re asking twice. So typically, if we don’t get it

the very, very first time, because a lot of times if you’re there in front of them and they don’t do it, then chances are they’re not going to do it. But we’ve had a lot of success with sending out that follow-up afterwards

and them getting it done. So you use follow-up technology. Yes sir. Ask for reviews. Yes sir. What is your system here Zach Potts? How do you get reviews? We

talk about it on-site. We have a project manager that goes by and does a follow-up inspection on the quality of the work. He will attempt to actually get a video review that we record on our smartphone and load up to YouTube and then share that in addition to a standard Google review. Our secretary will send three emails, text messages, and phone calls as well to try to get the reviews if the guys or the project manager can’t get one on site.

Now I have a lot of people need to be motivated to do things. You know, not this client. No. That gets it done. Right. But I want to motivate somebody.

James, are you okay if I try to motivate the listeners? James, you’re an attorney. I mean, is it ethical to try to motivate people to get Google reviews?

I don’t know why you wouldn’t.

A Google review will change your life. Your online reputation matters. So get Google reviews, or your business will suck. Is that good? Is that motivational enough, Harley?

Okay, what else is Zack doing? Tell us what else he’s doing. What’s he doing well? Another thing he’s doing well is he consistently implements our hiring system and has built up a good team around him. So Zach, before working with us, what did your team look like and what does it look like now after a year of sending out candidates and getting people to go to interviews?

Prior to working with you guys, I was doing the project managing, the office work, the sales work, putting out fires by going and doing repairs, and I had about three full-time employees that did one crew. I now have two full-time crews, a secretary, a project manager, and a salesman. I only do general management tasks, making sure they’re implementing everything I’ve told them to do, and as well as I do two to three higher profile estimates a week for projects that a little bigger.

And so what we do to hire is we have a weekly interview. Preach it!

Why is it so important to never stop interviewing people? Josh Wilson with livingwaterirrigationok.com. Because then you’re never held hostage. You’re never in a situation where if somebody leaves or if somebody gets sick You’re not being held hostage. You’re always got a good, good funnel of people coming in.

You always have an opportunity to improve and turn over your staff to get rid of the C player, just like you said, and make sure you’re always improving.

You know, and one thing I like to say a lot, if I can, I try to say it. Harlow, you know, I try to say it.

You’re not going to find another one of those. Do you see how sick that orchestra? You can’t have, that’s art. This isn’t a business where you have great people on your team, Zach, but you’re not held hostage. I mean, have you had anybody quit this year?

Anybody move on? Anybody get COVID and hide from the virus for six consecutive months? I mean, have you had anybody disappear?

Man, Clay, we were looking to hire another guy about a month ago. And that same week, we had a guy get in a four-wheeler accident and another guy walk off a job and quit unexpectedly. So we went from needing one guy to needing three guys. And we were able to make that happen because of this system. We already had guys in holding, and then we already

had guys coming in that week.

It’s unbelievable. So it’s really, yeah. There’s weeks, especially in the beginning when we were getting started, there was weeks that it just felt like a lot of work. But, you know, like everything, steady, consistent, effort produces results.

And we’ve actually gotten some great hires. Sometimes they just kind of fill the gap, but man, we’ve found some A-plus guys. We’ve got a great team right now in my office. And I’ll tell you what, we had to get through a lot of weasels to find our great team. Great team up there. But I’m going to read this to somebody out there.

Because somebody out there says, well, what’s the key to success? Folks, we’re not going to keep you on the show for hours to break down every single thing we did, but I am going to keep you here for about 25 minutes or so to break down three specific action items that Harley has taught Zach and that Zach has applied. But before I do that, let me recap a controversial verse from this controversial book known as the Bible Josh what is the deal it seems like today if you quote a Bible verse people

start to go are you crazy what are you doing I mean Josh I mean real quick I mean what do you what do you think about that what do you think about the whole idea that you if you mention the Bible verse some people freak out what do you

think about that well we could go really deep here or really superficial superficially it’s because the media and society out there is trying to take us away from the values and the morals of which this Universe was created upon and which our country was founded upon Man, you went on a rant there brother. You go a lot deeper than that You know, I mean it’s great You know being a Christian is becoming an outlier now and actually standing up for your faith and for your beliefs and that which

What if I get rejected?

Deal with it. Step two, implement the group interview. But I’m busy, I’ve got a lot of stuff going on, I’m putting on ruffs. So now, Harley.

Zach’s not making excuses. No. Tell us one more thing that this guy’s doing, because he’s doing everything great. I mean, you’re a great coach because he’s a great client. I mean, it’s a win-win thing, it’s a symbiotic deal.

I mean, it’s like a, you know, it’s beautiful. It’s not a parasitic relationship. He’s not just, you know, you’re not just charging this guy a fee and he’s not doing anything. He’s not doing everything, you’re doing nothing. It’s a win-win. It’s beautiful. It’s like Yevon and PJ Morton. It’s like Yevon and PJ Morton. I mean, I mean, real quick, by the way, well, let me just

take it home for a second. The strings! Oh, yeah, all the Samoans, all the Asians, all the black Russians, all the Italians, all the reformed Lutherans in Canada, all the Mexicans, all the Guatemalans.

I don’t know.

Yeba, deba, do. Yeba. So what’s the third thing he’s doing? Give us one more thing that he’s doing so well. Zach’s doing so many great things.

What’s one more thing he’s doing. All right. So the third thing here is that, Zach, you’ve hired on some people, but you know, you can’t just hire them and say, Hey, get after it. You got to write up checklists, processes, grips. Oh, come on. And track how

well they do checklists, processes and scripts. Josh Wilson. I mean, that’s the stuff that’s

not fun. Oh no, that’s, that’s the monotonous, monotonous.

Do you like doing that stuff or does it make you crazy?

I am not doing cartwheels when I get to rewrite a script. So when do you do it?

We did one today. Do you typically work on this stuff by yourself? Do you prefer a team? Do you prefer to do it in the truck, in the garage, in the pool? Where do you do these things, the systems, processes?

So for me, it’s early, early morning, and then I bounce them off the team. We refine and get them. But I like to do early, early morning when I’m in the office by myself and I’m not being bothered. We actually rewrote a script today calling our customers for Christmas light leaks. So it was super exciting to make sure that we were getting all the things in there that we needed to to call them.

I love it. And Harley, with your particular client here, Mr. Zach, I mean, when do you guys work on the systems? I mean, Zach, is this something you’re doing in the morning? Do you work on business growth outside of my meeting with Harley.

A lot of times I’m working on systems and processes and scripts during those times. I just have to identify issues beforehand and then I figure out, man, this problem is not going away and try to tackle it. And I’ll normally come up with something that I think is going to work and we’ll put it into practice and fine tune it if we need to. And just the tough part is getting people to do the system, do the process.

Yeah, and you know what you do, you put in carrots, you put in sticks. People don’t do their job, merit-based pay, you work out a system. I just gave a very specific example. When I ran the photography company, we would call every bride after the wedding and say, how happy were you on a scale of one to ten with the photography services that we provided? And if you made the bride happy and you scored a nine or a ten, you got a bonus.

If you scored low, you didn’t get a bonus. Therefore, you got paid about half of what you could have made. If the editors got the photos edited late, then they made less. They were on time, they made more. You want to have a merit-based pay system. We have entire shows about that.

But what I want to encourage people to do, I want to teach everybody out there, this is maybe something that, Zach, may be good for you to know. It’s called layering, layering or iterations. So what you do is you make your checklist, and you think it’s pretty good, right? But the first time it comes in contact with managing people, I mean, Zach, don’t you have to kind of make another change?

Little tweak, you know what I mean? Little tweak, little boom, boom. You keep doing it and you keep making every detail perfect until there’s nothing left to perfect. You just keep focusing on it. So I want everyone to listen to this song here.

Layering notes like a symphony.

That’s what your business is like.

Your sales system going. You get that group interview going,

you get the Google reviews going. He’s got background vocals and he’s singing. He’s still saying it’s perfect.

It’s perfect. The background. The piano. He’s got the bass coming in. Get a crescendo build up here. He’s talking about us that the pursuit of perfection is you’re not going to get there. But you just want to go and make it your best, and you go out there and you test it. You define what you think is going to work, then you act, you measure and refine. Define, act, measure, refine.

Perfect. If a friend tells me that I’m too nice, my voice trails off, I know she wants advice. I recycle some quote, I heard Dylan right. It’s that everything’s perfect. Another instrument, horns coming in now.

So people look at my checklist now and they go, man, those are awesome. Well, I’ve layered that thing, I’ve edited that thing so many times.

I just watch people though that are trying to make their business and they’re like, man, Josh Wilson’s killing it!

And what I never want to do, the word charisma, we talk about it at conferences all the time,

but the original word charisma is spelled with a K, and what it meant was the gift of grace. That’s what the word charisma meant originally the gift of grace So I don’t want you to listen to these shows and think man I could never do that because I mean Zack would you would you identify yourself as a pretty normal dude?

I mean, are you are you like a member of Mensa? Are you a top Harvard graduate? Are you a genius? How would you describe yourself? No, I think I’m pretty down to earth. Got a couple of years of college under my belt. Didn’t finish, started a company. Just work hard.

There it is. You know, I’ve heard you say you’ve got to put 80 to 100 hours a week in your first five

years to make it happen. I did that in the first five years, but didn’t put any systems into place, and so I did it again kind of when I first started working with Harley. But what’s cool now is every now and then something will be going wrong and Harley will say, don’t you have something set up for that? And I’ll look up a doc and it’s like, boom.

Yeah, I hadn’t been doing that.

I started doing it. See, but people come to the conference and they say, man, that boom book is awesome. Well, today I discovered that the rule of three is not in the boom book. I discovered that. The client tells us, hey, you know, I can’t sell my product anymore because my supplier won’t fulfill it.

And I’m like, why doesn’t he have three options for suppliers,

is what I’m thinking.

And then Luke looks at me. I didn’t say these words to Luke. I was thinking like the thought of judgment. I’m like, why would he not have three suppliers? And Luke looks across at me, all this unspoken, like, well, it’s not in the boom book.

They’re genius. You know what I mean? And so I mean, so I got to add it to the boom books. I wrote it and every time we just have a new boom book. If you come to a conference, every conference we update stuff. And I’m just telling you folks, don’t compare with perfection.

It’s not possible. You cannot be perfect. You can’t be. God created us all in his image, but we’re not God. You do your best. Josh, encourage somebody out there.

You’ve had massive success, but again, it’s not unapproachable success. We don’t want to make people feel like, we don’t want people to leave feeling full of holes. We want people to feel this, leave the show feeling whole. Like I can do it.

I want everybody out there to understand. I mean, we’ve had a ridiculous amount of unmerited favor directly from the throne of God. But beyond that, it’s just, I’m just a dude who digs ditches. Like let’s get this honest and real. In 2017, when I met you, Clay, it was me in a van with a shovel, not down by the river, but driving around a bunch of places to fix sprinklers.

I just dig ditches for a living. Now we put a lot of hard work in, we implemented systems, but I want everybody out there to understand if you’re willing to put the work in, if you’re willing to do what the systems say and what they are, and if you’re willing…

Yeah, I can do it in Spanish if you want.

Can I play the audio of how I first met you? I met Josh, I saw Josh out in the field. It was, his skin was dark and it was, even the sun had beat the skin and he had this little hat on. I walked up to him and I said, Hey, are you Josh?

And he says, Yes, I am Josh.

I did teach you.

And I’m going, you speak Spanish?

For some reason I started to sound like him. I don’t know what you’re talking about.

I don’t know what you’re talking about. I said, I don’t know what this means. I don’t know what you’re talking about. But then he says, I dig ditches. Hablo ingles. And I said, I’m here rascando paletas. I think we should go out and get a burrito together and talk about growing your business.

But it wasn’t like some mystical first encounter. No, everybody understand. It’s not a, there’s not a bunch of unicorns running around Thrive. There’s not a bunch of, it’s just people willing to implement systems, willing to go get a review, willing to put the content together, willing to go follow up with their customers, willing to call their leads, for crying out loud, call your leads, just call your leads, and willing to do the things they say they’re going to do, serve the customers, and just go get it done.

People think they can’t have success, they feel like the timing’s not right, and they feel like they have to have the perfect setting at the perfect time. And I’ll tell you, this is, I might have exaggerated, but this is how I met him.

I looked across the sky and I see the sun cascading over what appeared to be Josh Wilson. I walked up to him and I said, what do you do? And he says,

why do I feel like I was wearing a banana hammock?

And this is getting weird.

He says, I just need some water for my soul. I said, sure. And I handed him a mystical business plan that I made using paper that was given to me by my father’s father. And on that paper

he laid out the 13 point system.

Was David Caradine in this as well?

Uh, I don’t know of what you speak but I celebrated that I came home and had an avocado and now we are millionaires

making money everywhere. No, it wasn’t like that! People think there’s gotta be some like divine… do they not? No.

James, come on.

Yes. You’ve been on the outside listening to the podcast. I mean, you’re a great client now. You’re an attorney. What’s it like on the outside? I don’t know because I’m not on the outside.

What was it like on the outside versus on the inside when you joined the team, when you’re

a client?

Well, from the outside, it was, yeah, there was a little bit of, wow, is it real, number one. Number two, is it, who is actually really experiencing the success and were they at that level before getting involved?

He’s a diligent doer. Great guy. But I’m going to flip it. Zach, what’s it like working with Harley? Is it a disaster? I mean, does he call you usually drunk from the inside of a dumpster on Tuesday nights

at 3 a.m.? I mean, what’s it like working with this guy? Is he a screamer? Is he a yeller?

What’s he like?

No, he’s not drunk that I’ve ever been able to tell. Not a screamer. He brings positive energy. I was kind of interested to see what would happen, you know, after the first six, seven, eight, nine months. We’re a year later, we’re doing new things every week. We’re also following up on things we started.

Week one or two, consistently double-checking those things. Thoroughly enjoyed it. Harley’s fantastic. Great, great asset to y’all’s team. Hey guys, my name is Zach. I’m the owner of Roofing and Siding Smiths. Many of the things they’ve encouraged us to implement have really started to help me as the owner get a grasp and handle on what’s going on in my business.

The first week of June we sold and met our monthly goal. That allows me a lot of freedom the rest of this month to look at and work on the business. We’ve also seen group interviews start to really pick up and take off. We started paying for advertising. I resisted this at first but I’m glad I’m starting to do it now as we’re getting better and more qualified candidates. We’re also seeing the incentive based pay system come into place and work. We’ve encouraged our gutter salesman to meet a certain quota every month and he gets a more of a bonus

above and beyond those sales. Well in the month of May, in the midst of all the COVID-19, our gutter salesman sold two and a half times as many gutter jobs as we require him to sell. I hope you’re encouraged by this. It’s not easy. It comes with hard work on your part as the the owners. The biggest thing about all this is our business is growing even in a tough time.
